Working Style after IDEO Concepts

Messages of Hope -

proposed "work structure"

for creative teams

 

Design results from the merger of function and form.

 

The function of Messages of Hope is to inspire, to comfort, to encourage and empower, and to give strength where strength is waning. We will accomplish our goals by designing the messages themselves. We will to sell our ideas to both existing and potential clients. Every aspect of the company, every activity, every approach, every methodology, everything about it is open to continual redesign.

 

We must become accomplished designers. Although individuals may be capable of coming up with incredible ideas and approaches themselves, we are going to emphasize instead the methodology of working in team situations, where everybody had an equal standing and an equal right to question or add to another’s ideas. We are going to follow this dictum:

Enlightened trial and error succeeds over the planning of the lone genius.

 

We will begin each effort by focusing upon the need at hand and the concerns that make themselves evident right from the start. Perhaps we’ll hear from some individual staff members who have been privy to some research they’ve come across will share their knowledge with the group. The key reason for this effort is to focus the entire group upon a single goal that is well defined, with some of the plusses and minuses, opportunities and pitfalls spoken out so everyone is grounded in a framework of what we’ll call “beginning reality.” Above all else, we must be aware that however much we think we know about the subject, at some point, very important items previously unconsidered by us will turn all of our well-informed but preconceived notions into obvious Alice in Wonderland fantasies. Reality is a relative thing, as far as the human conception of it is concerned.

 

During our discussion, some ideas will immediately be recognized as viable and will be written on notepaper and posted on the walls for future perusal. (See the Rules below).

 

After our brainstorming session, we will break into groups and discuss how to find real experts so we can learn more from them than we can discover on our own. We will be somewhat like anthropologists, studying a primitive tribe. The most valuable members of our group will be those who are out there in the world, talking with the experts, getting opinions from diverse groups of people, and being a “moving body.”

 

Share the project’s goals with everybody you meet and you will find that the six degrees of separation between you and the person who has the golden key to the best approach to your goal will be traversed in short time.

 

When everybody returns from their explorations, we will encourage chaos – wild ideas which might serve as jumping-off points leading eventually towards the best solutions. An average ‘chaos’ session could last three hours or more. This focused chaos will follow certain rules:

 

Process

 

The person who leads meetings will be selected on the basis of their leadership skills.

 

The Company is eclectic – even people in the company having seemingly no experience in the area we are exploring will be welcomed into the group.

 

Rules:

 

* One Speaker at a Time

 

* Stay Focused On Topic

 

* Encourage Wild Ideas

 

* Build Upon the Ideas of Others

 

* Restrain from Criticizing an Idea

 

** "If anybody starts to "nail" an idea, you will "get the bell."

 

* Chaos is encouraged

 

After three hours or so, there may be hundreds of ideas posted on the walls surrounding the group meeting area. The ideas will be subjected to a vote by the group, with the ideas getting the largest number of votes being implemented right away (perhaps due to low costs or easy connections already established). Another criteria for selection may be based upon which ideas hold the highest promise, even though some extra leg work may be necessary. The ideas to be considered for implementation will be chosen by the entire team before voting begins, and there may be multiple voting sessions based upon differing criteria. This kind of decision-making is best when agreed upon by the whole team.

 

A self-appointed council of "Adults" will then work to redirect the focus of the group. They may determine that more research needs to be done, or that it is necessary to produce working prototypes to evaluate further, etc., and they will assign other members - like it or not - to take part as members of a team focusing upon a particular area of need. Team members are selected who will go on to produce their own prototypes to express the ideas of their group.

 

This group of self appointed “Adults” is necessary at this point, because there has to be a “command decision” made eventually. There is no choice but to stop the cycle of chaos and get the group back to becoming focused upon a definite direction, or the chaos process will continue with no end and the group will go nowhere.

 

At this point everybody will reconvene and the results of their respective efforts will be put on display for the rest of the team to scrutinize . The committee of self appointed “Adults” may decide at this point is more work that must be done. For instance, perhaps suggesting that the teams take each of their ideas and “pull them back” a little considering how they might make a combination of ideas work. The best elements will be singled out by the teams and be combined together.

 

The motto of the team effort will be, “Fail often in order to succeed sooner!”

 

The company “atmosphere”:

 

A playful and creative atmosphere will be encouraged everywhere, and all workers are encouraged to design their own workspace – with materials that will be paid for by the company. The more involved everybody is in the creation of their own work area, the better the results will be for all our endeavors. Our purpose is serious, but this does not mean that our workspace and attitudes needn’t be playful and fun. We will accomplish more and help many more people by staying “light on our feet.” Lighthearted silliness is perfectly acceptable behavior at all times, as long as it keeps the flow of energy moving towards increased creativity levels.

 

Everybody is encouraged to simply try stuff out “on his/her own.” Take the approach of asking for forgiveness rather than asking for permission.

 

A company needs a “boss” who insists that other people’s ideas be considered before or rather than his/her own, and who encourages an atmosphere where “chaos” is encouraged.

Messages of Hope Criteria

Criteria:

 

Messages of Hope are more than simply "Feel Good" or "Warm and Fuzzy" things, and are carefully thought out so as to avoid pitting "do’s and don’ts" against each other, or inviting "which hunts" (sic). Also, no platitudes, please!

 

Rather, they are statements that bring out the truth of our inner humanity and celebrate it in all of its light. Even a simple thought such as "We can make it if we try," or "Here comes the Sun," or "It’s going to be alright" engender and inspire hope. They are messages which aid people in “remembering one’s self.” Remembering one’s strengths, their inner place where people get their sense of strength in order to have hope, so they may dare to dream, have aspirations grow within them from those dreams, and actually take actions that are fulfilling to their sense of purpose. “People need to remember who they are. They are someone with the capacity for love.”

 

These simple statements are much more powerful than they seem they could be because of the amazing human ability to visualize positive outcomes , even in the midst of terrible events and fearful realities. Our messages of hope will allow people to tap into that powerful ability to visualize positive outcomes.

 

So the first criteria would be that we are careful of what we would have people visualize! Such as, “Through our compassion for others, the world will be made a more beautiful place!”

 

The second criteria would be to be careful of how you make a person feel about themselves personally and in relationship with others around them. We must be careful to analyze our messages that they do not contain hidden guilt-inducing aspects in the event a person does not do as the message might suggest. Guilt and a feeling of shamefulness help no one. We also wish to bind people together, being careful that our messages do not imply that a person would be ostracized from their local society if they did not act like a message may suggest they act in order to properly conform with some societal or cultural "rules." We want to inspire anyone exposed to one of our messages, that they are able to picture a better reality for themselves, their family and friends, their community, or even the world, and encourage that they hold the notion that such a visualized reality holds the possiblity that it could actually happen to turn out the way they imagined.

 

The most positive aspect of building hope in people is that it also builds a sense of community . Emphasizing the effects of being with supportive people is what we wish to display. Be careful that the messages are inclusive and not exclusive, that is, that they allow even one’s enemies to be a part of one’s hopes, not only one’s friends. Enemies may change to friends and friends to enemies, but people should be focused on and celebrating the notion that such things may be true, yet there still exists the everlasting fountain of hope that springs eternally and in abundance. Hope transcends all things. So, we would place our emphasis upon positive similarities as well – things we all have in common, such as, “We all dream of a world full of love and hope.”

 

The third criteria then is simply that having hope is magnificent - that is, it magnifies those realms of possibilities that together produce positive results. "Possibility Thinking" was what the Rev. Robert Schuler called it. If we illustrate possibilities for producing positive results, it will encourage people to imagine those possibilities as actually happening ... and if felt strongly enough, will have people acting "as if it were so" - a most powerful state of mind for producing positive results.

 

But we are not yet involved in "Messages of Action." That may come later, but until people feel they can accomplish change and all the other positive outcomes of having hope to begin with, they will not yet be ready to be able to think in terms of actions. Hope itself must come first.

 

Having hope involves one in the realm of possibilities, which, if manifested as reality, would improve people’s lives everywhere. But defining those possibilities too strictly will backfire on itself - the human spirit needs to be unchained and unbridled, allowed to feel its power in the fullest way so that later it can feel empowered to focus that power on actually creating results. Having hope allows the spirit to allow itself to soar! The act of individually choosing to allow the spirit to soar must come first. Hope empowers people to make such a choice.

 

So, “It’s an inside job,” as Trisa Fairchild put it so succinctly. We are dealing with a how a person feels inside of themselves about what is possible. Compassion, a clean world, love and peace, a clean conscience, unity, friends, loving one’s fellow man, altruism, patience, tolerance, delight, synergy, smiling, friendliness, reaching out and loving someone, gratitude, appreciation, aloneness vs. togetherness, one’s highest calling, knowledge, understanding, and wisdom. These are "inside" jobs. Our role is to empower people to believe these kinds of things are things they can really experience for themselves.

 

Some things to ask while evaluating a potential Message of Hope:

Let’s avoid creating such awful things!!!

 

 

Yes, these criteria make coming up with qualifying Messages of Hope into a real challenge, we are so inculturated by the fake and meaningless ones, or those well intentioned, but unwittingly causing more of what they would desire to eliminate!

 

Never merely eliminate an idea because it flunks the above criteria!

* Better we analyze a wayward message’s true, inner and heartfelt intention and restate it correctly so it actually can be effective! Much of what we do as a business will be to transform existing organizations’ poorly construed messages into effective ones - into bona fide Messages of Hope. Transformation of some misguided methods of expression into positive images will be one of our greatest contributions to the non-profit world.

Original idea of Messages of Hope

The original idea of Messages of Hope was inspired by an article by Michael Lerner in Tikkun Magazine in which he described two opposing paradigms of fear and hope, along which we moved towards fear or towards hope day to day. James Baxter McFarlin and Keith Ray brainstormed up some very cool messages, kept at a pbwiki under Messages of James and Messages of Keith. We were originally planning to come up with some cool graphics and printed product lines that displayed these messages.

 Along with that, I compiled an exhausting list of the fears we all live with to use as a counter to force us to think of the messages of hope we might compose to counter those fears. Read that only if you are feeling strong!

 At the Messages of Hope pbwiki, I wrote many articles on management and brainstorming and such that will eventually be transfered here. In the process of trying to set up a company, I came to the hard-realized conclusion that I definitely am no manager and not the kind of person who makes a good entrepreneur (at least not without business-savvay partners handling that sort of thing!), and the idea was never brought into fruition. Obviously, a lot of energy was expended towards this business taking root by myself, James and Keith, and a number of my former FTCC students and friend Delaine Weddle. It is a shame it never went anywhere, but at least we did give it a go!
